What if you can do more in less time? I read the 12 Week Year by Brian Moran and Michael Lennington a few years ago and it was very appealing to me as I normally plan in quarters anyway. What was different was condensing the time period into 12 weeks instead of 12 months.

The guide to shortening your execution cycle down from one year to twelve weeks - how to leverage the power of a 12 week year to drive improved results in any area of your life

If you have worked for corporate America (Canada for me) you know that a lot of stuff you do is because it's "always done that way". It's hard to change processes that have served the company for many years even though it may not be efficient.

One of the processes you can change is planning for 12 months. Taking a whole year (365 days) to achieve somethihng when it could be achieved in 12 weeks. Devoting limited time to each week to a project while filling the rest of the time with busy work is how businesses have always run. What if you eliminated the busy work in your business and devoted 12 solid weeks to achieve your goal?

What is the 12 Week Year?

The 12 Week Year is a productivity concept that can be applied to any area of your life. It's rethinking how you look at time. Instead of measuring in 12 months it's shortened to 12 weeks.

How Does the 12 Week Year Work?

You visualize your goals and instead of someday or in 12 months you accomplish it in 12 weeks. Or at the very least break it down into 12 weeks at a time.

Imagine if you dedicated time to just focus on accomplishing a goal? You schedule time weekly and eliminate distractions to just focus on the action steps.

A major concept of the 12 Week Year is choosing the most impactful activities to measure. It's prioritizing activities that will help you reach closer to your goal.

There are many steps in writing a book but what if I focused on just writing - actually getting the words out for the next 12 weeks?

I would set a S.M.A.R.T. goal of writing 50,000 words and then break that count into weekly and daily writing goals. This way I can measure my progress each day and week.

My First 12 Week Year

My first attempt was not as easy as I thought it would be.  I let "distractions" (life and other business) take priority. When you have a whole year to accomplish something it's easy to put it off just like the writers said. But when it's such a short period of time every day counts.

This will be an obstacle for people coming from the corporate world as you are used to annualized thinking. You know you have a long time to accomplish your goals. Most people get busy and rush in 4th quarter to finish (the authors think that most people are like this and will finish the year strong). But in reality there are people and I have been guilty of this too that will just let it roll over into the new year and start fresh. I know I have projects from 2020 that have rolled over into this year (2022).

7 Common 12 Week Year Mistakes

The first attempt is just that the first attempt and will likely crash and burn.

  • Too many tasks
  • Starting slow
  • Unrealistic goal
  • Not motivated enough
  • Not believing you can accomplish them
  • Not able to budget your time
  • Not time blocking

That's why the 12 Week Hustle only focuses on ONE business goal. I created the 12 Week Hustle on my second attempt to keep me focused and on track.

However, you may need a few rounds of the 12 Week Year to find your stride. Don’t be afraid to try a 10-week year or a 6-week year either.

12 Week Hustle Workbook and Planner

As you can see the 12 Week Hustle is based on the 12 Week Year. It's my take on how to complete the 12 Week Year for business goals but can also be used to achieve any goal.

I still set my quarterly goals but the 12 Week Hustle is for the biggest goal which for me is usually product development and launch. How can I complete a product and launch in 3 months?

I set a goal that is aligned with the long-term and short-term vision of my business.

Just like the 12 Week Year I put a lot of energy into the planning and setting SMART goals with due dates. Breaking down the ONE BIG business goal into 12 weeks means knowing what order to put them in and what needs to be accomplished first.

The next step is fitting the 12 Week Hustle key actions into my regularly scheduled month, week and day. Time blocking is critical at this point and limiting any and all distractions.

I also schedule in time to review my week. Did I accomplish my goals for the week? Have I moved closer to completing the ONE BIG business goal? I rate the week, give myself an execution score, and start planning for the next week.

Tips on Completing the 12 Week Hustle

Choose only ONE BIG GOAL to focus on. If you already find it hard to manage your time fitting in multiple 12 Week Hustle Goals won't make it easier.

I found that working early in the month, early in the week and early in the day makes the system easier. If you wait until the end of the day, end of the week or end of the month, you end up running out of time.

I look at my 12 Week Hustle Workbook everyday. My accomplishments motivate me and each check beside my daily and weekly goals pushes me further.

I also prefer to review and score my week and plan the next week on Sundays so I can hit the ground running on Mondays. For you it may be easier on Fridays but adding the weekly review to your schedule makes a big difference in how quickly you can accomplish your goals and how smoothly your week will run. Don't forget to account for time off as well.
